No modality has won and no fault-tolerant, quantum-advantage-at-a-useful-problem machine exists in mid-2026. The leaders by axis are different companies: Quantinuum/IonQ (trapped-ion fidelity), QuEra (96 verified logical qubits, March 2026), Google/IBM (superconducting + below-threshold error correction and qLDPC overhead reduction), with IBM Starling and Google Starling both targeting ~2029 fault tolerance. The honest call: bet the layer (enabling hardware + hyperscaler optionality), not the modality.

Timeline-to-utility slip
The entire sector is priced on fault-tolerant utility arriving on roadmap (IBM Starling 2029, Quantinuum/IonQ FTQC ~2030). Nvidia's Huang put it at 15-30 years (Jan 2025), and the gap between a demo logical qubit (12-96 today) and the thousands of low-error logical qubits needed for a useful chemistry/factoring workload is still 3-6+ years. Any credible 2-3 year slip in the FTQC date — or a quarter where 'quantum advantage' claims fail independent verification — de-rates every name at once because terminal value, not current revenue, carries the valuations. This is the master risk all others feed into.
Dilution & financing dependency
Pure-plays fund multi-year cash burn almost entirely with equity: IonQ's ATM (~$360M) + ~$2B October raise + ~99%-stock acquisitions, D-Wave's $150M ATM, Rigetti's ATM. Cash is real today (QBTS $588M, RGTI $569M) but so is the burn (RGTI Q1 operating loss ~$26M). The model only works while the stock is high — a drawdown forces dilutive raises at low prices (a spiral) and breaks the stock-funded M&A thesis (risk shift 8). A prediction that 'IonQ/Rigetti/D-Wave plunge 50%+ in 2026' is explicitly circulating. Watch quarterly share-count growth and ATM utilization.
NISQ-has-no-advantage / dequantization
The 2026 consensus is that NISQ noise scales too aggressively with circuit depth to beat classical heuristics, so near-term revenue rests on hybrid 'quantum utility' (solve a specific business problem better), not true advantage. Worse, classical methods keep catching up: tensor-network and other classical simulations have repeatedly dequantized claimed quantum-advantage demos (random circuits, transverse Ising, IQP circuits). If a high-profile 2026 'advantage' result is classically reproduced, it validates the bear thesis that there is no durable moat until FTQC — undercutting all current annealing/NISQ revenue narratives (D-Wave, QUBT, early IonQ/Rigetti workloads).
Hyperscaler crowd-out
Google, IBM, Microsoft, Amazon and Nvidia own the cloud distribution funnel (Braket/Azure/IBM Quantum), the hybrid orchestration layer (CUDA-Q, Qiskit), and — via NVentures and Microsoft+Atom — equity stakes across all three modalities. They can subsidize access, bundle quantum into existing cloud contracts, and relegate pure-plays to commodity QPU suppliers behind their APIs, capturing the software/customer value while the pure-play takes thin per-shot hardware margin. IBM additionally competes head-on as a full-stack vendor with a 2029 FTQC roadmap. The pure-play counter is best-in-class hardware the giants must rent — but that is a supplier position, not a platform.
Hype-cycle drawdown / beta
